Your Top Rep Does 45% of Sales. That's a Disclosure Item.

Revenue concentrated in individual talent is revenue a buyer assumes can walk out of the door. The fix — process — also lifts your median performer without a single new hire.

Dispersion is the diagnostic

In hero-led firms the top rep produces 40–50% of bookings and the spread between top and median runs four to five times. In process-led firms the top rep is 1.5 to 2 times the median. Buyers explicitly diligence that dispersion.

When the hero leaves it takes six to nine months to replace and ramp a successor, and 20–30% of pipeline evaporates because it lived in their head and their phone rather than in your systems.

What lifting the median is worth

Six reps, median €600k, top rep €2.4M, total €5.4M. Lift the median 30% through documented discovery, stage exit criteria and honest win-loss review and the median becomes €780k. That is €1.08M of additional revenue with no added headcount, and top-rep concentration falls from 44% to 37%.

The metrics that prove process exists: forecast accuracy within plus or minus 10% per quarter, ramp time to full quota (twelve weeks against nine months is a real number on your profit and loss), stage-to-stage conversion tracked, and loss reasons categorised rather than anecdotal.

The CRM argument, settled

Owners protect their best people and let them skip the CRM because results are what matter. But the CRM is not reporting overhead — it is the inventory list of what you are selling when you sell the company.

A pipeline that exists only in somebody's memory is worth zero in diligence. And the person carrying it knows that.

What to do Monday

Pull bookings by rep for the last twelve months and calculate the top rep as a percentage of total. Above 35% and you have a valuation problem, not a talent story.

Questions we get asked

What is a healthy spread between top and median sales performers?

In process-led firms the top rep produces 1.5 to 2 times the median. In hero-led firms it is four to five times, and buyers explicitly diligence that dispersion.

What happens when a top performer leaves?

Six to nine months to replace and ramp a successor, and 20–30% of pipeline evaporates because it lived in their head and their phone rather than your systems.

Why does CRM discipline matter at exit?

Because the CRM is the inventory list of what you are selling. A pipeline existing only in somebody's memory is worth nothing in diligence, and the person carrying it knows that.
